Founders say the sharp thing out loud when they are not performing.
On a walk, on a customer call, in a messy brainstorm: "We need 7 sales, not 7,000 visits." That line has a claim and a receipt shape. Your job is to catch it, cut it, and attach it to a real account moment.
Who / why / how positioning tells you who the knife is for. The interview gives you the words. Outbound is the vehicle last.
Step 1: Record messy founder talk
One hour. Phone voice memo is fine.
Prompt with pain, not brand questions. What deal died last month? What did the buyer say that made you mad? What metric lies in the CRM? What would you ban from the homepage tomorrow?
Do not clean it live. Mess is the point. Clean later.
Step 2: Extract claim-receipt-knife lines
Listen once for sentences that could open an email.
Claim first. Receipt second (a number, a named failure, a thing that happened). Knife is claim plus receipt cut so it cannot be waved off.
Examples of shape, not scripts to steal:
- "Inbound filled the calendar. Meetings from signal-matched sends filled the pipeline."
- "Fit looks like progress. Windows book meetings."
- "A demo with no buyer path is Convert theater."
Kill lines that need jargon decode. If a stranger fails the grunt test, rewrite toward the purchase label desire underneath.
Never paste the transcript into a sequence. Transcript paste is how you sound like a podcast guest, not an operator.
Step 3: Map each knife to ICP pain
For every kept line, write one pain sentence.
Who feels this? What are they doing instead? What breaks if they ignore it this quarter?
If you cannot name the pain owner, the line is brand content. Park it for a blog. It is not an outbound hook yet.
Step 4: Build 5 to 10 first-touch hooks that could not go to anyone else
Turn each mapped knife into a first line plus one proof ask.
Rules:
- First line could only exist for this ICP pain (and later, this signal).
- No "hope you are well."
- No feature dump.
- Ask for a meeting or a clear next step, not a newsletter reply. See cold email that books a meeting.
- Keep it short enough to read on a phone walk.
A note that could have gone to anyone does not go. That is the first-touch signal-matched law.
Step 5: Attach each hook to a real signal before send
Hooks sit in a library. Sends need sensors.
Pair each hook with the signal classes it fits: pricing page de-anon, G2 competitor traffic, stalled workflow in PostHog, competitor LinkedIn engagement. No matching signal this week? Do not force the hook. Wait.
Salesforce's ~27% at-quota reality does not improve because your founder sounded sharp on a Zoom. Sharp plus timing books meetings. Sharp alone is content.
Step 6: Measure meetings, kill weak hooks
After two weeks, score each hook.
Meetings booked from sends that used it. Replies that named the pain. Ghosts.
Kill hooks with opens and no meetings. Rewrite the ones that got "interesting" with no calendar. Keep the ones that earned a next step.
Forrester-style ~84-day cycles mean you will not close every reply this week. You should still see meeting motion if the knife and signal are real.
What to avoid
Soft coach tone. Empty authority branding. Adventure-map language. Anything that markets the purchase label ("better content strategy") without the desire underneath (meetings, runway, not depending on referrals).
Also avoid spraying the same founder quote to a 2,000-row Clay table. That is spray with a personality stamp.

Record one 30-minute founder dump today.
Extract five knives. Map five pains. Write five hooks. Attach each to one live signal class you already have. Send twenty total, four per hook, only where proof exists. Count meetings Friday.
