What is intent-based outbound?
Intent-based outbound is a send timed to buying-window proof.
Not a Tuesday on the sequence calendar. Not "they match our ICP so blast them." Proof that someone is shopping now, then a first touch that could only exist because you saw that proof.
Ehrenberg-Bass / LinkedIn B2B Institute: about 95% of B2B buyers are out of market at any time. Firmographic fit is not intent. Spray into that 95% is still spray.
How is intent-based outbound different from spray-and-pray?
Spray picks a list and a cadence. Intent picks a moment.
Spray says: 500 titles, three touches a week, hope the open rate looks busy. Intent says: this account hit pricing after de-anon, or their team is on a G2 category page, or they engaged competitor content this week. Then you send. Or you wait.
Salesforce still puts about 27% of reps at quota. Busy sequences are not quota. Intent-based outbound is how you stop paying for theater volume.
How does intent relate to signal-based outbound?
Signal-based is the broader family. Intent is the subset about in-market timing.
What is signal-based outbound? covers fit plus intent plus recency before send. Intent-based outbound zooms the middle leg: buying-window evidence that times the send.
Job change is a signal. It is not always intent. A hiring spike can mean they are building. It can also mean they are freezing spend. Intent asks: are they in a buying window right now?
This post is the 101 definition. Messaging that matches the proof lives in the first-touch layer. See first-touch note signal-matched. Related messaging post on the site: intent-based outbound messaging. Same family. Different job.
What counts as intent proof?
Evidence of shopping behavior, not logo lookalikes.
Examples that earn a send:
- Website de-anon on pricing, docs, or comparison pages (RB2B, Vector).
- G2 category or competitor page traffic for accounts in your ICP.
- Content engagement that maps to a purchase problem, not vanity likes.
- Product stuck states or repeated workflow fails in tools like PostHog when you already have usage access.
- Account paths in Factors.ai that show research, not random browsing.
Then you score buying windows without a huge TAM. Windows beat spray lists.
What does not count: employee count, industry, tech stack alone. That is fit. Fit says they could buy. Intent says they might buy now.
What are the steps?
Detect → enrich → first touch matched to the intent proof → measure meetings.
- Detect. Wire sensors. Site de-anon, G2, competitor engagement, product events. No sensor, no intent claim.
- Enrich. Turn a company hit into a person and a path. Enrichment for outbound GTM is the rail. Wrong contact kills the window.
- First touch matched to the proof. The first line names what you saw in plain words. A note that could have gone to anyone does not go.
- Measure meetings. Opens and clicks are vanity if the calendar stays empty. Meetings from intent-matched sends are the scoreboard.
Forrester-style B2B cycles run around ~84 days when a deal is real. Intent does not invent urgency. It finds the window inside that span and stops pretending every logo is week-one ready.
What mistakes kill intent-based outbound?
Two big ones.
Treating firmographic fit as intent. "Series B SaaS, 50 to 200 employees, uses Salesforce" is a filter. It is not a buying window. I see teams label Clay rows as intent and wonder why reply rates look like Gong's cold floor.
Automating volume without a kill-switch. Intent stacks with agents make this worse. Fast wrong sends burn domains. If you cannot pause a bad signal class in one click, you do not have a system. You have a spam hose with a nicer label.
Also: sending on stale proof. Recency matters. Last quarter's pricing hit is not this week's intent.
How do I pressure-test this week?
Pull last week's outbound.
Mark each send: what intent proof justified it? Was the proof under seven days old? Did the first line name that proof? Did a meeting land?
If under half have real intent proof, you are running spray with better fonts. Kill the fit-only rows. Wire one sensor. Rewrite first touches to match. Count meetings, not touches.
Would you rather 500 polite opens from the 95%, or 10 replies from accounts already shopping?
Adapt or fail. Time the send to the window. Stop calling fit "intent."
FAQ
Is intent-based outbound the same as ABM?
No. ABM is account focus and coverage. Intent-based outbound is timing the send on buying-window proof inside those accounts.
Can job change alone trigger intent outbound?
Rarely. Job change is a signal. Pair it with site, G2, or content proof before you treat it as in-market timing.
Do I need expensive intent data vendors?
Not first. Start with de-anon on your site, G2 category watches, and competitor engagement you can observe. Buy data when sensors and enrich rails already work.
How does this fit Signals → Convert → Grow?
Signals detect intent windows. Convert turns matched first touch into meetings. Grow scales only what books meetings, not spray volume.
What if intent proof is thin this week?
Wait. Thin proof plus volume is spray. Hold the list. Fix sensors. Do not invent urgency the buyer does not have.
