A PQL is activation plus fit. A signup is just a login waiting to churn.
Teams still dump every new user into a "PQL" column because the product analytics tool has a badge for it. That badge lies. For AI SaaS, a product-qualified lead is a user or account that finished a defined activation event and matches your fit rules. They proved the product can do a real job for someone you actually sell to. Everything before that is a trial of your onboarding, not a sales lead.
What makes a lead product-qualified?
Two gates. Both required.
- Activation. The user completed the first outcome that predicts retention. For AI products that is usually the first successful run that produced a usable output, not the first prompt typed. Name the event in product language: "first report exported," "first campaign launched," "first model run accepted by a human."
- Fit. Company size, role, use case, or plan intent that matches closed-won. A student who activated your free tier is activated. They are rarely a PQL for your enterprise motion.
Miss either gate and you hand sales a busy inbox full of people who will never buy. That is how you book the demo that should never be booked.
How is a PQL different from MQL and SQL?
MQL is marketing interest. Form fill, content download, webinar attend. SQL is sales-accepted: discovery done, problem confirmed, path to a deal. PQL sits between the two, and the product itself does the qualifying.
For AI SaaS, PQL often replaces a weak MQL path. The product showed they can get value. Sales still has to confirm budget, seats, and timing. Calling every activated free user an SQL is how AEs burn calendar on tire-kickers.
How do I define the activation half for AI products?
Start from retained users, not from vanity events.
Pull accounts that stayed past 30 or 60 days. Find the first in-product action most of them share in week one. That action is your candidate activation event. Test it: do non-activated signups churn harder? If yes, lock it. If the "activation" is "opened the app twice," keep digging. Opening the app is not a job finished.
Time-to-activation should fit your trial. If activation takes 14 days and your trial is 7, you designed a trial length that fights time-to-value. Fix the onboarding or fix the clock. Do not paper over it by calling every signup a PQL.

Review monthly against closed-won and closed-lost. If a rule never shows up in wins, delete it. If wins keep breaking a rule, the rule is wrong.
How should sales treat a PQL?
As the start of product-led sales, not as a closed-won fantasy.
The AE opens with what the user already did in product. "You ran 12 accepted outputs last week for a 40-person team." Then they ask about seats, who else needs the job, and what blocks a paid plan. They do not restart a generic discovery deck as if the product never happened. The product already did discovery. Sales finishes the commercial path.
Route PQLs to humans when the account crosses a value line. Auto-email that says "noticed you activated" without a human path is how you train buyers to ignore you.
What should I never count as a PQL?
Signups. Email verifies. First login. First prompt with no accepted output. Competitors poking the free tier. Internal dogfood users. Anyone who activated but clearly fails fit (students, consultants testing for a client you will never bill). Inflating the PQL number makes Convert look healthy while pipeline stays empty.
