Map the GTM work before you staff agents.

The pitch: capture rules, exceptions, and human judgment into a living map. A Decision Ledger records consequential calls and feeds corrections back so the map improves. Why do founders skip the map?

Because demos sell agents. Maps feel slow.

You buy a seat. You point it at CRM. You hope it "does outbound." What you automated was theater: vague opens, wrong accounts, no kill path. What is GTM engineering is the opposite. It is the system that turns signals into meetings without multiplying mess.

I have watched teams staff AI agents on the roster before they can draw discovery → enrichment → first touch → outbound on one page. The agent then invents the process in production. That is how you get polite spam at scale.

What should the GTM map include?

Four stages. Name owners. Name exceptions.

  1. Discovery. What signals count? Website de-anon, G2 category traffic, competitor LinkedIn engagement. What does not count?
  2. Enrichment. Which fields must be true before a human or agent may touch? Title, domain, buying window score. No field, no touch.
  3. First touch. Purchase label, grunt test, channel rules. Email, phone agent, LinkedIn. Disclosure required when an agent speaks.
  4. Outbound and follow-up. Cadence, stop rules, handoff to AE, kill-switch. Same family as buy agent, build rails.

Write the exceptions. Job change alone is not the motion. Out-of-office is not a buying window. A form fill from a student is not pipeline. If the exception lives only in someone's head, the agent will miss it and you will pay later.

What is a decision ledger in GTM terms?

It is the log of human overrides that become rails.

Agent recommended dial. Human said no because the account just churned. Agent drafted a note. Human rewrote the ask. Agent scored "hot." Human marked cold because the visit was a job seeker.
